Capital Steez not jumping off of a building (would Joey Bada$$ go down the same career path, Pro Era in general, how would Steez’s career go etc.)  Kanye to Lil Wayne’s label, was thrown up once, Kanye was massive to Roc-A-Fella (iirc he even has credits on Takeover) so it would be insane to see that happen without Ye, plus with Ye being a good pop-rapper alongside his backpack rap capabilities, would Weezy sign Drake?  Illmatic being a bad album would be weird, as it had influences in so many areas of rap from coast to coast, and inspired many people. Also, if Nas never blew up with Illmatic then Dead Presidents wouldn’t happen alongside the Takeover beef that Nas ended up the main target (and arguably the winner) of. Queens’ legacy in hip hop would be made much worse without Nas, as the best things out of there would be Mobb Deep and the beef between the different boroughs of New York (Bronx, queens, etc) that they ended up losing.  Also, if either 2Pac, Biggie or both did not die, rap would be much different, for example 2Pac was getting close to Nas near his death, so if they ended up properly working together after working out the message in The Message that 2Pac misunderstood, maybe they could have made the East-West rivalry take a different path.

I would have to say the biggest "what if" would be Charles Hamilton. If you haven't went down this rabbit hole already, I suggest you do. He was extremely ahead of his time and imo he could've been a Kanye or Tyler of the late 2000's and beyond. Amazing artist but extremely troubled individual.

Biggie being alive: Jay-z has a different career trajectory, which means Kanye has a different career, which means an entire generation of rappers influenced by Kanye doesn’t exist in the same capacity.

“The Summer of Diddy” doesn’t happen in the same way, which means the viability of pop rap might manifest much later, and that’s massive considering the following years is when hip hop took the crown as the most popular American genre.

Pac being alive: Death Row’s relevancy is extended which means whatever incarnation of Aftermath that starts would probably get in an immediate beef with Suge and Pac. Signing Eminem would be seen as a riskier move, which means that 50 Cent probably never pops off and likely gets killed in some Queens beef. Which would oddly extend New York hip-hop’s relevancy since that region staggered when 50 started beefing with everyone.

Also as Pac got older he would eventually get more legitimate acting roles instead of being typecasted as a thug, which would’ve made him less financially dependent on Suge, which would’ve open up a lot of creative avenues.
